Local Versus Hosted Models
Local models run in infrastructure you control; hosted models run behind a provider API. The choice affects model serving, data privacy, observability, upgrade cadence, and cost and latency optimization. The decision should be made per workload, not once for the whole company.
Comparing the full workload
Compare the full workload: input/output volume, latency target, privacy class, reliability, context length, required tools, and operator skill. Local serving may need quantization, batching, GPU memory management, and model lifecycle work. Hosted serving may simplify operations but requires provider contracts and drift monitoring for determinism and reproducibility.
The decision is rarely a single-model choice. Many systems route requests by sensitivity and quality requirement:

Decision factors

Hybrid deployment pattern
Many production systems use both. A local model handles private batch extraction and simple classification. A hosted model handles difficult reasoning, multimodal queries, or tasks needing managed tools. A router sends each request to the cheapest route that satisfies privacy and quality constraints. This avoids forcing every task through the most expensive or most restricted option.
Caveats
Local is not automatically private if logs, prompts, or vector indexes are mishandled. Hosted is not automatically expensive if caching and routing avoid unnecessary large-model calls. Local deployments can also become stale if model upgrades are hard; hosted deployments can drift if provider model versions change without adequate regression testing.
